The Right Approach: The Pros and Cons of PCB Vertical Integration
Vertical integration in PCB fabrication is a genuinely contested strategic question with real tradeoffs on both sides. The core tension: Fabricators integrate up into design and down into assembly to gain margin and stickiness, but risk diluting their manufacturing focus and alienating the EMS and design-house partners they depend on.
A Master’s Thesis to Reality
I earned my MBA 25 years ago while working at Plexus, the $4 billion global contract manufacturer, and I decided to do my thesis on “Should Plexus Acquire a PCB Manufacturer as a Captive Fabricator?” Managing a global PCB supply base of around $150 million in spend (which would more than double in the following decade), I had been toying with this idea of vertical integration for quite a while.
Now, why would I risk investigating something that could potentially eliminate the need for my position? I was early in my 15-year tenure with Plexus, and if the conclusion was yes, my next step after presenting the results to the leadership team was to leverage my 22 years of leadership in PCB manufacturing to convince them that I should run the new division.
But after eight months of research, quantitative analysis, case studies, and endless “what ifs,” the data-based conclusion was a resounding “no”; it did not make financial or strategic sense to vertically integrate with a board shop. However, there was a bit of poetic irony that the Plexus business model had always combined electronic assembly with design capabilities, so upward integration made sense while downward integration did not.
Back in the heyday of PCB fabrication, when the U.S. was the global leader and had over 2,000 board shops, almost every major OEM had its own captive PCB manufacturing operations. When OEMs began shifting production overseas to lower-cost countries, they shuttered their captive shops and purchased on the open market. My thesis research had proved this was the right decision.
Twenty-five years later, I stand behind my conclusions for EMS/PCB integration. With the ongoing quantum changes in technology, equipment, and processes, no single shop, or even group of shops, can handle all the technology needs of today’s market. I still believe it is most cost-effective to source PCBs in a competitive market and utilize a stable of shops that are experts in a select portfolio of technology. While those are my personal biases, let’s explore some unbiased, objective, specific pros and cons of vertical integration.
Pros
For the PCB fabricator:
- Margin capture. Design services and assembly both carry higher margins than bare-board fabrication, which is a commodity business (to the customer) under constant price pressure from Asian competitors.
- Design-for-manufacturability lock-in. When the same company designs and builds, DFM feedback is immediate and iterative rather than arriving late via back-and-forth with an external EDA firm. Yield goes up, and respins go down.
- Customer stickiness. Once a customer's IP, libraries, and process knowledge live inside the fab's ecosystem, switching costs are high. The relationship becomes hard to unwind.
- Data continuity. Fabricators that also assemble have complete visibility from Gerber files to finished board to test results, enabling closed-loop process optimization that siloed companies can't replicate.
- Faster cycle times. No handoffs between design house, fab, and assembler mean prototype-to-production timelines compress significantly. This is critical in aerospace, medical, and defense markets where speed matters more than unit cost.
- Single-source accountability. Customers with high-reliability requirements (medical, military, automotive) often prefer “one throat to choke.” A vertically integrated fabricator can offer that.
For the customer:
- Simpler vendor management.
- Tighter feedback loops between design intent and manufactured reality.
- Potentially lower total cost (fewer margin layers in the supply chain).
Cons
For the PCB fabricator:
- Channel conflict. The moment a fabricator announces design services, every EMS company and design house that sends its boards starts evaluating alternatives. The existing partner network, which may represent the majority of revenue, sees the fabricator as a competitor.
- Cultural mismatch. PCB operations are process-driven, high-discipline, and continuous-improvement cultures. Design engineering is creative, iterative, and tolerates ambiguity. Running both under one roof is organizationally difficult.
- Capital and talent requirements. Adding real design capability means hiring senior PCB layout engineers, signal integrity specialists, and application engineers, expensive talent in a thin-margin business. Assembly adds SMT lines, reflow ovens, AOI, and X-ray equipment.
- Focus dilution. The fabricators that dominate on quality do so because they are obsessively focused on the highly complex manufacturing processes. Adding adjacent businesses introduces distraction at the operational level.
- Technology mismatch risk. A fabricator optimized for rigid multilayer production that integrates assembly will be tempted to bias its design recommendations toward what it already makes well, potentially steering customers away from rigid-flex or HDI solutions that would serve them better but that the fabricator is less equipped to build.
For customers:
- IP concentration risk: All design files, schematics, and trade secrets sit with a single vendor.
- Reduced competitive tension on pricing; no easy way to rebid to an alternative fabricator without re-engaging a design and EMS provider.
- Potential for conflict of interest in design recommendations (the fabricator recommends what it can build most profitably, not necessarily the optimal solution).
Where Does It Work Well?
Vertical integration succeeds when it targets a specific, well-defined niche: military/defense fabricators moving into ITAR-compliant assembly, medical device fabs offering turnkey prototype services, or flex PCB specialists adding design services specifically for flex and rigid-flex, where the design-process interaction is tight enough that integration genuinely adds value rather than just capturing margin.
It struggles when attempted as a broad strategy against entrenched EMS players that have an assembly scale no fabricator can match.
The historical pattern suggests that partial integration, offering DFM consulting and design review without fully displacing the customer's design house, preserves partner relationships while still capturing some of the margin and stickiness benefits. Full vertical integration is a strategic bet that changes who your customer is, which not every fabricator has the organizational capacity to execute.
Conclusion
So, the answer to whether it makes sense for PCB fabricators to vertically integrate is an unconditional, definitive “it depends.” It depends on the company, the market sector, the competition, and customers involved, and whether they would see vertical integration as a competitive advantage or a threat. Perhaps a hybrid and/or partnership approach provides the optimal balance of the pros and cons.
